That search brings back four different kinds of firm. They all use the same name.

Four kinds of firms use the name AI agency

Some sell a plan. You get a slide deck and a list of tools. You still have to build the thing yourself. That is consulting.

Some sell a ready-made setup. A chatbot for your website, or a content workflow they have sold many times. Fine if your work is ordinary. Not fine if the hard part is the messy exception your team already knows.

Some sell a monthly account manager. You talk to a salesperson. When it breaks, you open a ticket. That is an old-style agency with a new name.

Some sit with you, write down how the work actually happens, and build a small system that does the ordinary cases. You can see what they built. A named person stays after it ships. That is closer to a studio.

If you cannot tell which one you are talking to, you are only buying the name.

What you are usually trying to buy

Most firms we speak to have five to fifty people. They already pay for software. They do not have an IT department. A founder signs the bills.

They are not trying to adopt AI. They are trying to stop one person copying the same information between three tools that do not talk.

The search starts after a bad week. A follow-up sat in WhatsApp. A new client was typed in by hand. Someone showed a clever demo, and now there is money set aside.

You do not need a chatbot on top of a messy process. You need the process written down, unused tools cancelled, the rest joined up, and a person left on the cases a rule cannot handle. ChatGPT might help on one messy step. It might not.

Questions to ask before you hire

Who will I actually work with. If the answer is an account manager who talks to a team you never meet, you are buying a handoff. You want the person who will write the steps, in the room.

What do you do when a chatbot is the wrong tool. If they look stuck, leave. The useful ones will tell you when a simple rule, a link between two tools you already pay for, or cancelling a subscription is the whole job.

Who looks after it in three months. You need a name, a way to see it is still working, and a way to stop it. A setup that fails quietly is not finished.

What would make you turn the work down. You want someone who has said no because there was no owner, because a mistake would be expensive, or because the process was still a mess on paper.

You can ask all of that without talking about AI. If they cannot answer without it, you have your answer.

When a ready-made shop is fine

Sometimes you just need a standard chatbot, a content line, or ads with generated pictures. The work is the same as last month. You will not hire someone inside to own it. Pay for the ready-made setup. Keep it small.

It is the wrong hire when the value is in how you work: how a new matter is opened, how an invoice gets paid, how a brief becomes something you would publish. Then you want someone who will sit with the person who does the job and join the tools you already pay for. Even if you found them by searching for an AI agency.

A strategy-only job that ends in a drawer is also the wrong hire. A small firm does not need fourteen ideas. It needs one process that already hurts, finished, with a person on the exceptions.

What to do before you send a brief

Write the process as it runs today, on one page. Include the ugly steps. Write when it starts and when it is finished. Write who will own it when it skips.

Send that page. Do not send a request for an AI solution. The firms that hesitate wanted you to ask for a chatbot. The ones who ask about the exception, the unused tools, and who catches a failure understood the search.

If the one-pager is still a mess, do not hire an AI agency yet.
